Project audit and recovery

A slipping project is not fixed by another report. It is fixed by an outsider who says what the real status is and then rebuilds the plan around dates that can actually be met.

Project audit and recovery: what we do

An independent assurance review of a project that is late or over budget: the real status, the root cause and what can still be saved. You receive written findings with priorities, with no obligation to continue.

What you have at the end

  • Written assurance report, rated by area: scope, schedule, budget, contract, risk
  • Recovery plan with prioritised actions and named owners
  • A re-baselined plan that can actually be met
  • A vendor negotiation position grounded in the contract

How we work

How a project audit starts

Two to three weeks, four sources.

We review the plan and the contracts, interview the client, the vendor and the team, and check the real status against what is being reported. The findings arrive in writing, with the recovery plan in the same pack. The report rates five areas — scope, schedule, budget, contract and risk — and for each says where things really stand and what the next decision should be.

The first step is normally a delivery assessment: two to three weeks, fixed scope and fixed price, with written findings. Only then do we agree further work, if any is needed. See Engagement models.

Frequently asked questions about project audits

How long does a project audit or health check take?

Two to three weeks for most projects, at fixed scope and fixed price. The one exception is a programme with several vendors, which can take up to five weeks — we say so in the proposal, before the work starts. The result is a written report with priorities, not a slide deck.

What should you do when a project is late?

First establish the real status — not the one in the report. In most cases the delay is not technical but a consequence of unclear scope, missing decisions or a contract that does not oblige the vendor to do what is expected. Until the cause is named, every re-plan is just another promise.

Does an audit mean someone loses their job?

We do not assign blame. The findings concern scope, plan, decisions and contracts, not people — otherwise nobody would speak openly and the findings would be worthless.

How late is it really? The answer arrives in writing, within two to three weeks.

The delivery assessment has a fixed scope and a fixed price: the real status, the root cause and the recovery plan in one pack. No obligation to continue.
